How Pick and Pack Fulfillment Works
An order becomes a parcel through a series of practical decisions: which products to select, how to check them and how to pack them for the journey.
What pick and pack actually covers
Pick and pack is the part of fulfillment where stored products are selected for a customer order and prepared for shipment. The picking step brings together the right items and quantities. The packing step checks the order and prepares it using suitable materials and agreed instructions.
It sits inside a larger operation. Inventory has to be received and organized first; a carrier has to transport the parcel afterward. Returns are another workflow. Keeping those boundaries clear helps you understand both the process and the quote.

Before the first order: make stock identifiable
A workable process starts with accurate product records. Each product variant needs a consistent reference, commonly a SKU, and the physical stock must be identifiable. A black shirt in medium needs to be distinguishable from the same shirt in large.
Agree on how inbound cartons are labelled, what is counted at receiving and where products are stored. Stock that has arrived but has not been checked or made available should not be treated as ready to pick without confirming the process.

Step 1: the order enters the agreed workflow
The fulfillment team needs the order reference, products, quantities, delivery details and relevant packing instructions. The handoff may use an app, another system or an agreed manual process. Confirm how paid orders, holds, cancellations and address changes are handled.
An order appearing in the store does not tell you whether it is ready for warehouse processing. Establish which status releases it and how later changes reach the team. Step 2: the items are picked from storage
The picker uses the order information to locate and select the required products. The check needs to distinguish the product, variant and quantity; selecting two units of one SKU is different from selecting one unit of two similar SKUs.
Some operations handle one order at a time. Others collect items for several orders and separate them for packing. The choice depends on the operation and its tools. Neither approach removes the need to keep each customer’s items identifiable.
Ask how the team confirms a selection. Barcode scanning may be part of the process, but do not assume a provider uses it or treats it as a guarantee. Accurate labels, product records and a clear response to mismatches still matter.
Step 3: the order is checked before sealing
Before packing is completed, the items should be checked against the order using the agreed process. Product references, quantities and visible condition are useful checkpoints. Any special instructions need to be available where the work happens.
A wrong variant is easier to correct before the box is closed. If an item is missing or damaged, the team needs a defined way to pause the order and ask for a decision. Agree on how discrepancies are recorded and whether a separate check is included in the service.
Step 4: packaging is selected and the order is packed
Packaging should suit the product and the journey. An apparel order and a fragile ceramic order need different protection. Confirm the accepted products, materials, arrangement inside the parcel and any presentation requirements before relying on a standard packing routine.
Box size also affects delivery cost. Canada Post explains how physical and volumetric weight affect parcel pricing. Choosing a much larger box can therefore have a cost beyond the extra cardboard.
Branded tissue, inserts or a particular unboxing presentation need clear instructions and an agreed supply plan. Confirm what happens when materials run low. A substitution that seems harmless to a packer may matter to the brand.
Step 5: the parcel is labelled and prepared for collection
The delivery label must belong to the correct order and parcel. Confirm the address, service selection and any parcel measurements required by the shipping workflow. If an order uses more than one package, each package needs to remain associated with the right shipment information.
A completed label is not proof that the carrier has the parcel. The packed shipment still needs to reach the agreed collection or drop-off point. Ask how the team distinguishes a prepared order from one handed to the carrier, and what tracking information the customer receives.
For a Vancouver business shipping across Canada, the warehouse preparation steps and the carrier’s transit time are different parts of the customer promise. Confirm both rather than treating “fulfilled” as a delivery date.
A simple order example
Imagine an order for one blue notebook and two black pens, with a thank-you card. The team receives the order details, picks one notebook and two pens, checks the products and quantities, adds the agreed card and packs the items using the approved materials.
The label is matched to that parcel, and the package is prepared for the carrier handoff. If only one black pen can be found, the order should follow the agreed exception process. Sending a different colour, refunding an item or splitting the order are decisions that need an owner.

What changes for bundles and special instructions?
A bundle can arrive as a prepared unit or require assembly from separate products. Those are different jobs. Confirm how the bundle is identified, whether stock is tracked by components or finished units, and whether assembly is included in picking and packing or quoted separately.
Gift notes, relabelling, promotional inserts and special protection also change the work. Give the provider examples and ask for a sample pack. A written instruction is easier to repeat when it includes the details someone unfamiliar with your product would need.
Agree on exceptions before they interrupt orders
- Stock mismatch: who investigates, and when is the brand told?
- Damaged item: how is it separated and recorded?
- Address change: how late can it be accepted, and who confirms it?
- Packaging shortage: is the order held or is an approved alternative available?
- Cancellation: what happens if picking or packing has already started?
- Partial order: who authorizes separate shipments and any extra cost?
Clear decisions help the team handle the unusual orders without guessing. They also make it easier to explain a delay to the customer.
What to confirm in a pick-and-pack quote
Ask what counts as an order, a pick and an additional item. Confirm whether checks, packaging materials, inserts, labels and special handling are included. Shipping may be a separate charge, and receiving and storage may sit elsewhere in the quote.

Is shipping included in pick and pack?
Do not assume so. Picking and packing prepares the parcel, while shipping transports it. A quote should explain whether packaging materials, labels, postage and additional handling are included or billed separately.
What happens if an item cannot be found?
The order needs an exception process. The team should investigate the stock discrepancy and follow agreed instructions for holding the order or asking the brand for a decision. A replacement or partial shipment should not be assumed without authorization.
Can pick and pack include branded packaging?
It can if the provider agrees to the materials and packing steps. Confirm who supplies the packaging, how it is replenished, the instructions to follow and any additional storage or handling charges. Review a sample pack before launch.
Does a shipping label mean the order has left the warehouse?
No. Label creation and carrier handoff are separate events. Confirm which status your workflow sends to customers and how the carrier collection or acceptance is recorded.
